The core argument: SEO agencies measure success by keyword rankings and organic sessions. GEO success is measured by AI citation rate and AI Share of Voice. These are different signals requiring different tactics — and the default SEO content format (keyword-dense, hedging, long) performs worse in AI citation than the format GEO requires (direct, self-contained, specific).
A pattern shows up in almost every brand audit we run. The company has an SEO agency, or an in-house SEO team, or both. Rankings are decent. Organic traffic is steady or growing. And yet when you ask ChatGPT or Perplexity about the company's category, their name does not appear. Competitors with worse websites, fewer backlinks, and smaller teams are getting recommended instead.
When the brand asks their SEO agency about this, the answer is usually a version of: "AI is just using your existing SEO content." Or: "If you rank well, AI will find you." Or: "We are watching this space."
None of these are true. AI visibility is a different system with different signals, different content requirements, and different measurement criteria. An SEO agency cannot fix an AI visibility problem because they are not solving for the right output — and in many cases, the content they produce is actively working against the outcome you need.
Why is AI citation a fundamentally different system from Google ranking?
Google ranking is a retrieval-and-ranking problem. Google indexes pages, scores them across hundreds of signals (authority, relevance, experience, speed), and returns an ordered list. Your SEO work is aimed at climbing that ranked list for specific queries. The output is a click from a user who selected your result from a page of options.
AI citation is an extraction-and-recommendation problem. The AI model synthesizes a response by pulling from its training data and live retrieval sources. It does not rank your page. It decides whether your content contains a passage worth citing — and whether your brand is the appropriate entity to mention in response to a given query. The output is a brand mention inside an answer, often without a direct click, but in front of a user who is actively evaluating options.
The signals are different at the core level. Google ranking rewards authority signals: domain authority, backlinks, E-E-A-T signals at scale. AI citation rewards entity signals: consistent brand definition across platforms, structured data that makes your product machine-readable, and direct-answer content format where each passage stands alone as a complete response. The full GEO guide covers all five AI citation factors in detail.
The practical consequence: a page with 40 backlinks from relevant domains can rank on page 1 for a competitive keyword and still never be cited in an AI Overview or a Perplexity recommendation. And a page with zero backlinks can be cited repeatedly if it answers questions directly, has clean structured data, and is associated with a brand entity that AI can confidently classify.
How does SEO-optimized content actually harm AI citation rates?
This is the part most SEO teams resist hearing. The default format for SEO content writing is not neutral for AI citation — it actively works against it.
SEO writing is trained on signals Google rewards: comprehensive coverage of a topic, semantic keyword variation across headings, transitional paragraphs that build logical flow, hedging language that maintains E-E-A-T by avoiding overconfident claims, and introduction and conclusion sections that restate the topic for crawlability. These patterns are everywhere in agency-produced content because they work for rankings.
AI engines do not rank pages. They extract passages. A passage gets cited if it directly answers the question, is self-contained (meaning it makes sense without the surrounding paragraphs), contains specific and verifiable claims, and comes from a source the AI has reason to trust. Hedging language and transitional filler are extraction noise. Long introductions that delay the answer push the extractable passage further down the page. Restating the topic in the conclusion creates a weaker second copy of the answer that confuses extraction.
| Content element | SEO value | AI citation value |
|---|---|---|
| Keyword in intro paragraph | High | Neutral / negative |
| Direct answer in first sentence | Low | Very high |
| Long-form comprehensive coverage | High | Dilutes extractable passages |
| FAQPage JSON-LD schema | Moderate | Very high |
| Semantic keyword variation | High | Noise in passage extraction |
| Hedging language ("may", "could") | Maintains E-E-A-T | Reduces claim specificity |
| Entity definition paragraph | Low | High (brand classification) |
| Reddit and forum citation presence | Not a ranking signal | Direct citation driver |
The SEO team is not making a mistake. They are optimizing correctly for the system they are paid to optimize for. The problem is that system is no longer the only system that matters for brand discovery.
Why do SEO agency reports miss the AI visibility gap entirely?
Every SEO agency report shows the same set of metrics: keyword rankings, organic sessions, backlink growth, Core Web Vitals. None of these capture AI visibility. A brand could be completely invisible in ChatGPT, Perplexity, and Google AI Mode for every query in their category, and the SEO report would show green across the board.
This is not a failure of effort — it is a failure of instrumentation. Rank trackers do not query AI platforms. Google Analytics does not surface AI citation rates. Search Console has no AI Overview citation report. The standard SEO measurement stack has a structural blind spot for everything that happens in the AI layer of search.
The consequence is that brands discover their AI visibility problem late, usually when a founder or sales rep notices that ChatGPT is recommending a competitor for their exact category, or when GA4 sessions drop while Search Console impressions stay flat — the signature of the AI zero-click effect. By the time the symptom is visible, the competitor has had months to build citation authority.

What does fixing AI visibility actually require?
GEO is not SEO with a different keyword list. It requires changes to four things that SEO agencies typically do not own or influence:
- Brand entity consistency. AI engines build brand representations from the sum of how your brand is described across your website, LinkedIn, G2, Crunchbase, and press coverage. If your homepage says one thing, your G2 profile says something different, and your LinkedIn says a third thing, the AI cannot confidently classify your brand and will default to mentioning a competitor whose entity is clearer. This is a brand positioning problem, not a content problem.
- Structured data on every page. FAQPage JSON-LD schema is the single highest-leverage structured data type for AI citation. It tells AI extraction systems exactly which passages are questions and which are answers. Most SEO agencies add schema as an afterthought or generate it automatically without checking whether it actually matches the page content. Proper FAQPage schema implementation is a substantive editorial task.
- Reddit and forum citation presence. The communities where your buyers ask questions are among the most-cited domains across all AI platforms. Building authentic Reddit brand presence requires genuine expertise contribution, community relationship-building, and consistent participation over months. It is the opposite of the link-building or content seeding work most agencies do.
- Direct-answer content rewriting. Existing high-ranking pages often need to be restructured so each section leads with the direct answer rather than building to it. This conflicts with SEO writing conventions and requires editorial judgment about which questions each page is actually answering.
None of these four tasks require abandoning SEO. Good rankings still matter. But they require a separate workstream, separate measurement, and separate expertise from the work that improves Google rankings.
What should brands actually do about this right now?
The most useful thing a brand can do this week is establish a baseline. Run a scan across ChatGPT, Perplexity, Gemini, and Claude for the key queries in your category. Not "what is [your brand]" — the queries your buyers actually use: "best [category] tool for [use case]", "alternatives to [competitor]", "what do teams use for [problem]". See which brands appear and where you are relative to them.
Most brands are surprised by what they find. The competitor getting cited is often not the largest or most established — it is the one that started building AI citation signals earliest. Early Reddit presence, consistent entity definition, and clean structured data create compounding advantages that take months to build and are hard to displace once established.
The second step is to map the gap. Understanding why competitors get cited over you is a diagnostic process. Entity gaps, content format issues, Reddit absence, and schema gaps each require different interventions. Starting without that diagnosis is how brands spend three months creating content that still does not get cited.
GEO work does not replace the SEO program. It runs alongside it, with different success metrics — AI Share of Voice and citation rate rather than keyword position. The brands building this capability now are the ones that will own the AI layer of brand discovery when the rest of the market catches up.
Questions about GEO vs SEO
Can SEO agencies do GEO work?
Most SEO agencies cannot currently do effective GEO work because their tooling, metrics, and playbooks are built around Google rankings. GEO requires different inputs — entity consistency, Reddit citation building, FAQPage schema, Q&A structured content — and different success criteria: AI citation rate rather than keyword position. Some larger agencies are building GEO practices, but the measurement and delivery infrastructure remains SEO-first.
What is the difference between SEO and GEO tactics?
SEO tactics optimize for Google ranking signals: backlinks, keyword density, page speed, and title tag optimization. GEO tactics optimize for AI citation signals: brand entity consistency, FAQPage JSON-LD schema, direct-answer content format, Reddit citation presence, and comparison coverage. The two sets do not fundamentally conflict but SEO agencies routinely deprioritize the highest-value GEO moves because they do not appear in rank trackers.
Why does keyword-optimized content perform poorly in AI search?
AI engines extract passages, they do not rank pages. Keyword-optimized content contains filler sentences, hedging language, and structural repetition that impedes passage extraction. Content written for AI citation should lead with the direct answer, use self-contained paragraphs where each sentence adds new information, and make specific verifiable claims. This is structurally different from SEO writing conventions.
The SEO agency is doing exactly what it was hired to do. The problem is the brief has not been updated. Brand discovery now happens across two parallel systems: Google search and AI answer engines. The SEO program covers one. The other currently has no one assigned to it at most companies — and the gap is widening every month as competitors build citation authority that compounds over time.
